Most developers treat the mechanical system and the envelope as separate budget conversations. On a recent 200-unit project in Massachusetts, we watched those two lines collide. Choosing ducted over ductless forced a window upgrade that added real money to the glazing budget.
The Real Comparison
On a 200-plus unit multifamily project in Massachusetts, we modeled ducted central heat pumps against ductless mini-splits. The goal was simple: find the lowest-cost path to Specialized Stretch Code compliance. We ran both configurations through the HERS model with the same envelope assumptions, then let the model tell us what each path required to pass.
The ducted system did not clear the target HERS index with double pane windows. To pass, the model needed triple pane glazing across the project. The ductless configuration passed with double pane, no upgrade required.
The Window Cost Differential
Triple pane windows run $5 to $15 more per square foot of glazing than double pane, depending on frame, coating, and manufacturer. On a project with tens of thousands of square feet of glass, that delta moves from rounding error to a line item the owner notices. On this 200-unit project, the spread landed in the low six figures on glazing alone.
That is before you account for structural and installation implications. Triple pane assemblies are heavier, and thicker frames affect rough opening details and shipping logistics. None of that shows up on the spec sheet.
The Duct Loss Factor
Ducted systems lose efficiency through the duct runs themselves, especially where any portion passes through exterior wall chases or unconditioned attics. HERS and Stretch Code models penalize those losses. To balance the numbers, the model demands better performance somewhere else in the building, and windows are usually the cheapest knob the model can turn.
Ductless mini-splits deliver heating and cooling directly to the conditioned space. There are no duct losses to offset, so the model does not have to squeeze extra performance out of the glazing. The envelope gets to breathe.
When Ducted Still Wins
Ducted central systems remain the right answer in several scenarios.
Larger unit layouts with many zones. A 3-bedroom unit with 4 or 5 distinct thermal zones can get expensive to serve with enough ductless heads to cover every room. A small ducted air handler per unit can be more cost-effective and easier for residents to operate.
Owner preference for centralized filtration and ventilation. A ducted air handler can pair with an ERV and distribute filtered supply in a cleaner way than ductless plus a separate balanced ventilation system. For owners who want a single package, ducted simplifies coordination.
Projects where triple pane is already specified. If the architect has already committed to triple pane for acoustic, Passive House, or owner-driven reasons, the ducted penalty disappears. The envelope is already where it needs to be.
The Decision Framework
Stop treating HVAC and windows as separate procurement conversations. Before the mechanical system gets locked in, model both configurations against the target compliance path and compare total first cost including glazing, insulation, and air sealing. The answer on a 200-unit Massachusetts project is not the answer on every project, but the question belongs on every one.
